“Not measured yet”

If a number isn’t recorded today, improving it earns nothing at sale. So the first work in most objectives is to start measuring.

A result nobody can prove is worth nothing to a buyer

A buyer pays for what can be shown, from the records, over the trailing twelve months. If a number isn’t being recorded today, any improvement in it is invisible, and an invisible improvement earns nothing at sale. That is why the first work in almost every objective is measurement.

  1. InstrumentAdd the code, the field or the report that captures the number.
  2. MeasureCollect it for twelve months.
  3. ProveThe improvement shows in the trailing figures.
  4. CreditedA buyer’s analyst accepts it.
  5. Price movesThe value at sale reflects it.

In the sample, 4 of the 9 first-quarter actions exist only to make a later result provable.

What “not measured yet” looks like

These are from the sample. Each is a hollow dot on the team’s dashboard until the measurement exists.

25%of lost customers left with no recorded reason8 of 32 in the trailing year; target under 5% by month 3
nonecancellation requests trackedno ticket type exists; live by month 2, then a 35% save rate
nonerouting checked against the cheapest carrierrouting is static; measured by month 2, then above 95%

Usually the cheapest work in the plan

Measurement work is small. In the sample, putting a reason code on every lost customer costs about $2k once and is 95% likely to land. Coding every lost sales opportunity costs about $2k and is 90% likely. Half of the plan’s “not measured” numbers need no new system at all: they come from four exports the business already has but doesn’t pull.

First-quarter measurement work in the sampleOne-off cost of each action
  1. Reason code on every discount90% likely$2k
  2. Reason code on every lost customer95% likely$2k
  3. Loss reason on every lost deal90% likely$2k
  4. Audit fee recovery line by line90% likely$4k

How to read it. Each bar is a one-off cost in thousands of dollars. The odds are the plan’s own estimates, graded C until the first quarter’s results replace them.

The rule the plan follows

A planned measure with no system of record becomes a piece of work with its own date. Until it reports, its status is “not measurable”, never “on track”, and anything that depends on it is marked as resting on an unmeasured number.

  • Instrumentation first. A planned leaf with no system of record is an instrumentation initiative with its own date
  • Status. Until it reports, its status is not measurable, never on track; the root’s status is marked as resting on an unmeasured leaf
  • Bonus gates. In the sample, the reason-code rate is a gate on the account-management bonus, so measurement comes before the incentive
